The Opportunity

Managing a Critical Supplier Relocation in China

Our client, a global mobility-device manufacturer, relied heavily on a key supplier in China for critical metal components.

When the supplier decided to relocate its operations, the move created immediate risks across production continuity, compliance, and supply chain visibility. The transition involved factory renovation, asset transfer, regulatory approvals, and re-certification requirements, all within a limited timeline.

To help reduce disruption risks, our consultant was brought in to support the relocation process with hands-on project management and local coordination in China.

OUR SOLUTION

Securing Supply Continuity During the Transition

One of the biggest priorities was making sure production would not be interrupted during the supplier relocation. Our team worked closely with both the client and supplier to:

  • Review production schedules and inventory levels
  • Assess buffer-stock readiness
  • Verify on-site inventory and production capacity
  • Identify operational risks before shutdown

This helped the client gain better visibility on supply risks and prepare more effectively for the relocation period.

Managing the Relocation Process

As the relocation project moved forward, we helped structure and monitor the transition process across multiple workstreams, we supported:

  • Relocation planning and project tracking
  • Progress reporting and follow-up
  • Coordination between stakeholders
  • On-site and remote progress monitoring
  • Identification of delays and operational gaps

Supporting Compliance and Certification Requirements

The relocation also required multiple regulatory approvals and re-certification processes before production could fully resume so we helped them by:

  • Reviewing permit and licensing requirements
  • Identifying compliance gaps
  • Supporting fire safety and environmental approval processes
  • Coordinating discussions around re-qualification and validation requirements

The RESULTS

Maintaining Stability Across the Supply Chain

Despite the complexity of the relocation, our client was able to maintain stable supply during the transition period. By setting up clearer reporting and closer follow-up across the project, the team was able to identify issues earlier and respond faster as the relocation progressed.
