Driving a Post-Merger Transformation for a Nordic Manufacturer in China
May 17, 2021

The Opportunity
Supporting a Post-Merger Integration in China
After a Nordic metal-processing business in East China was acquired by a global industrial group, a new legal entity was established in China.
While the merger created strong growth opportunities, it also brought major operational changes. Different company cultures, overlapping processes, and local compliance requirements all needed to be aligned without disrupting daily operations.
Our team worked closely with our client over a six-month period to support the post-merger transition across organization restructuring, culture integration, regulatory coordination, and external communication.
OUR SOLUTION
Aligning Teams After the Merger
One of the first priorities was helping employees from both organizations adapt to the new structure.
Our team conducted interviews and workshops to better understand cultural differences, working styles, and internal expectations across the merged business.
Based on these findings, we supported:
- Internal communication planning
- Culture integration workshops
- Alignment on shared working values
- Communication activities during the transition period
The objective was to help the new organization build stronger internal alignment while keeping teams engaged throughout the integration process.
Restructuring Operations and Processes
As the integration moved forward, we also supported the review of internal structures and operational processes.
Together with our client, we worked on:
- Reviewing HR structures and responsibilities
- Identifying process overlaps and operational gaps
- Defining a more efficient operating model
- Supporting recruitment and onboarding activities
- Assisting training and process adoption
This helped the new entity create a clearer operational structure and improve coordination across teams in China.
Supporting Compliance and External Communication
At the same time, several legal and regulatory processes had to be completed to ensure smooth operations after the merger.
Our team supported our client with:
- Environmental permit applications
- Coordination with legal advisors
- Supplier and customer communication
- Contract transfer support
- External stakeholder coordination
This allowed the business to continue operating smoothly while managing the transition process in parallel.
The RESULTS
Creating a Stronger Operational Foundation
Within four months, our client was able to begin test production and complete the key approvals required for full legal operations in China.
The integration process also helped improve internal coordination and operational efficiency across the newly merged organization. One year after the merger, annual turnover had increased by 13{7384b2287755d99d4a1c88f1ac99ea02ec03f318fb51a273cc137978289aace0}.
Post-merger projects in Asia often require much more than legal integration alone. Aligning teams, operations, and local execution is just as important for long-term success.
