The Opportunity


Supporting Operational Stabilization in China

Our client, a Nordic wood-processing machinery company, was facing operational and management challenges at its China production site during a critical period of business adjustment.

The local operation was experiencing increasing pressure from rising operational costs, inconsistent internal processes, and growing compliance requirements. At the same time, the business needed stronger local coordination to improve operational discipline and regain better control across the organization.

OUR SOLUTION


To support the transition, our team assigned a temporary manager to work closely with the China operation over nine months. The role focused on stabilizing day-to-day operations, improving reporting and financial visibility, and supporting local management with practical operational improvements.

Several operational areas required immediate attention before the business could move forward more efficiently.

The main challenges included:

  • Weak process control and inconsistent operational routines
  • Rising operational costs and limited visibility into cost deviations
  • Compliance risks linked to permits, EHS requirements, and legal documentation
  • Gaps in reporting, financial follow-up, and operational tracking
  • Need for stronger coordination between management, operations, and support functions
  • Pressure to improve operational efficiency without disrupting ongoing production activities

The client needed more than high-level recommendations. The situation required hands-on support on-site in China to help the local organization stabilize operations while improving structure, accountability, and compliance.

We worked closely with the local management team and operational staff to improve operational control and strengthen the overall management structure at the site.

The engagement covered several workstreams across compliance, cost management, and operational efficiency improvement.

On the compliance side, our team supported government permit applications, managed updates related to key legal representatives and registrations, and followed up on EHS-related requirements and quality issues to reduce operational risks.

At the same time, we helped improve financial visibility by supporting cost tracking, cash flow follow-up, profitability monitoring, and reporting routines. The objective was to give management a clearer understanding of operational performance and create better control over daily decision-making.

Operationally, we also worked with the local team on process improvements, inventory management routines, and operational reporting. New workflows and monitoring practices were introduced to strengthen consistency across the organization and improve execution efficiency on-site.

Over the course of the engagement, the client achieved stronger operational stability, improved compliance management, and better internal coordination across the China operation.
